One of the most common mistakes I see when leadership teams are running on EOS® is this:
They think they have Rocks.
But what they actually have is a glorified to-do list.
Recently, a leadership team proudly showed me their quarterly Rocks:
- Finalise end-of-year reporting
- Hire a new admin
- Update CRM
- Improve marketing
Sound familiar?
None of these were true Rocks.
They were operational tasks. Business-as-usual activities dressed up to sound strategic.
And this is exactly why so many leadership teams feel busy but stuck.
Because when everything becomes a priority, nothing truly moves the business forward.
What Rocks Are Actually Meant to Do
Rocks are not random goals.
They are your most important 90-day priorities.
When used well as part of EOS®, Rocks help create focus, alignment & execution. They are the handful of initiatives that will make the biggest impact on the business right now.
Not just urgent tasks.
Not easy wins.
Not things that simply keep the lights on.
Real Rocks move the needle.
That is the difference.
The Business-As-Usual Trap
In family businesses, this problem becomes even more complicated.
Family members often take on responsibilities based on history, loyalty or urgency rather than clear priorities. Before long, leadership teams become overwhelmed with operational noise while the genuinely important work keeps getting pushed to “next quarter”.
Most leadership teams accidentally fill their Rocks list with operational maintenance.
Things that should already be happening.
- Reporting
- Routine hiring
- General admin

Instead of long lists of vague priorities, they:
- Set only 3 to 5 Rocks each
- Assigned one clear owner per Rock
- Linked every Rock to a measurable outcome
- Connected Rocks back to The Accountability Chart™ & Scorecard™
- Reviewed progress weekly during their Level 10 Meeting™
The shift was immediate.
Less noise.
More clarity.
Better execution.
And most importantly, the business started making meaningful progress instead of simply maintaining activity.
What Makes a Rock a Real Rock?
A strong Rock has a few key characteristics.
- It is achievable within 90 days.
- It has one owner.
- It is specific & measurable.
- It directly supports the company vision.
- And it creates meaningful impact if completed.
If your Rocks are vague, reactive or shared across multiple people, they are probably not Rocks.
They are probably just work.
A Real Example
I worked with a family-owned food business where the Visionary was deeply frustrated.
“We’ve had the same Rock for three quarters & it’s still not done.”
When we looked closely, the problem became obvious.
The Rock was:
- Too big
- Owned by two people
- Not properly broken down
- Not tracked weekly
In reality, it was almost impossible to complete successfully.
So we reworked it.
We clarified the outcome.
Assigned one owner.
Connected progress to the Scorecard.
Broke the work into smaller milestones.
The result?
Completed in six weeks.
Not because the team suddenly became smarter.

And honestly, I get it.
New ideas are exciting.
Opportunities appear everywhere.
Everything feels important.
But focus is what creates Traction®.
Without focus:

- And momentum disappears
That is why EOS® encourages leadership teams to limit the number of Rocks.
Because the power is not in doing more.
It is in finishing what matters most.
The Devil’s Advocate Question
“We already set goals. Why do we need Rocks?”
Fair question.
But Rocks are different from generic goals.
Most goals are broad, vague & long-term.
Rocks are:
- Short-term
- Specific
- Highly accountable
- Execution-focused
They create urgency without chaos.
They force leadership teams to decide what truly matters right now.
And in a world full of distractions, that clarity is incredibly powerful.
Rocks & Accountability
One of the most important aspects of Rocks is ownership.
One Rock. One owner.
Not shared accountability.
Not “the team”.
Not “marketing & sales together”.
One person owns the outcome.
Because when everyone owns it, nobody really owns it.
This is where many businesses quietly fail.
Too many priorities.
Too much overlap.
Not enough clarity.
And then leaders wonder why execution feels inconsistent.
Why Rocks Matter More Than Ever
Businesses today are drowning in distractions.
New software.
New approaches.
New marketing trends.
New opportunities.
Without clear quarterly priorities, teams lose momentum fast.
Rocks cut through the noise.
They keep leadership teams aligned.

That is why properly setting Rocks is one of the most important disciplines for leadership teams running on EOS®.
